Most manufacturers don’t set out to evaluate ERP software. Something forces the issue like continuously missed shipments, a blown audit, a planner who quits and takes the schedule with them, or customers demanding traceability you have no way to provide.

  • Trusting the demo environment: Demos run on clean data, curated scenarios, and practiced answers. They don’t show you what happens when a hot job drops in mid-week, a customer changes the revision, and two operators are asking the floor supervisor what to run next.
  • Skipping the shop floor: Accounting teams and IT managers often drive ERP decisions. But if the people running the floor can’t use the system, data quality collapses within 90 days.

These questions separate real integration from marketing language:

  1. How many codebases does your product run on? One codebase means one development team, one release cycle, and consistent behavior across every part of the product. Multiple codebases mean multiple products dressed up as one.
  2. If I add a new module six months after go-live, what does that process look like? The answer should be: we turn it on and your data is already there. If the answer involves a separate implementation, a new consultant, or a data migration, you’re not buying an integrated product.
  3. How does a change in inventory affect a work order in real time? Walk them through a specific scenario: a delivery comes in short, a job is already in queue, and the planner needs to know. What happens in the system, and how fast?
  4. Where does data live if a part moves from production to quality hold to shipping? If the answer involves syncing between systems or a manual status update in more than one place, that’s a gap that your team will fill with spreadsheets.
  5. Who handles support if the issue spans multiple modules? One team with full product knowledge means faster resolution. Multiple teams with separate escalation paths means you own the coordination.
  6. Can we talk to a customer in our industry who went live in the last 18 months? Not a reference account you’ve used for years. A recent go-live at a shop similar to yours tells you what the current implementation experience looks like.

Red Flags During the Sales Process

Watch for these signals before you sign anything.

The demo doesn’t use your data: Any vendor worth evaluating should be willing to demonstrate core workflows using a scenario you provide. If they insist on a scripted demo, they’re hiding limitations.

The implementation timeline seems too short: A credible ERP implementation at a 50-person shop takes months, not weeks. Promises of rapid deployment usually mean they’re skipping configuration that matters.

They lead with technology, not operations: If the first 20 minutes of a demo are about cloud architecture, AI features, and mobile apps, and they haven’t asked you about your scheduling challenges, they’re selling software to buyers, not solutions to operators.

They can’t explain the pricing model clearly: Licensing, implementation, training, support, add-on modules, and annual increases should all be explained up front. Vague pricing usually means the true cost is higher than the initial number.

The references don’t look like your business: If their success stories are all 500-person shops with dedicated IT teams, you’re not their core customer. Their support model and implementation approach are built for someone else.

What to Expect From Implementation
